The Real Cost of Broken Tracking
You’re spending $500,000 a month on paid acquisition. Your tracking says you’re getting a $3.50 ROI. That feels great, so you double down. Six months later, you’ve spent an extra $1.8 million. Then your CRM audit reveals a problem: your conversion tracking was overcounting by 25%.

How Measurement Error Becomes Money Loss
Broken tracking creates two specific ways you lose money: overpaying for acquisition and underfunding the channels that actually work.
Start with overcounting. Your conversion pixel fires twice for 25% of transactions because your implementation sends events from both client-side and server-side without deduplication. Google Analytics says you got 100 conversions. You actually got 80. Your cost-per-acquisition math is built on the fake number.
You calculate CPA as $5,000 spend divided by 100 conversions equals $50 per acquisition. You set your target CPA to $55 to leave room for profit. Sounds rational. But you’re actually paying $5,000 divided by 80 real conversions, which is $62.50 per acquisition. That $12.50 difference per customer might be the entire margin on a customer lifetime.
Scale this across a month. You spent $500,000 and got 100 reported conversions at $50 CPA. If 25% of those are duplicates, your actual count is 80 conversions at $62.50 CPA. You overpaid for those 80 customers. If each one has a $100 gross margin, you’ve wasted $1,000 of that acquisition budget on phantom customers.
Run that for a year. $500,000 monthly spend, 25% overcounting, 80 real conversions per month. You spent $6 million and got 960 actual customers. Your real CPA was $6,250. But you targeted $55. At that target, you would have stopped spending halfway through the year and reallocated the budget.
You didn’t. You kept spending the full $6 million because the fake number said it was working. Now you’ve overpaid by roughly $1.2 million in that annual period just on one measurement error.
Underfunding Works in Reverse
The second way broken measurement costs you money is stranger but more expensive: you underfund the channels that actually matter.
Imagine your attribution model is broken. You use last-click attribution in all your analysis. A user sees your brand awareness campaign on day 1. They don’t convert. On day 4, they search for your brand, click the search ad, and buy. Your last-click model credits the search ad with the entire conversion.
Your awareness campaign looks worthless. Zero attributed conversions from $50,000 in monthly spend. Your search campaign looks golden. $100,000 spend, 800 attributed conversions, $125 CPA, killing the target.
So you cut awareness spending in half and reallocate to search. Over six months, search clicks get more expensive because you’re competing harder in an oversaturated channel. Your cheap awareness audience dries up. New customers stop searching for your brand because they never saw the awareness campaign.
Your revenue drops 15%. You blame the market. You don’t blame the attribution model that made you underfund the channel that actually builds demand.
If you’d run a proper incrementality test, you might have learned that awareness drives 30% of revenue even though last-click attribution gives it 0% credit. Instead, you trusted the broken model, made budget decisions based on it, and the financial impact spread across six months of lower revenue. That’s $300,000 in lost revenue on a $5 million annual revenue business, just from misattribution creating a budget misalignment.
A Realistic Scenario with Real Numbers
Company X sells software. Annual contract value is $5,000. They spend $500,000 per month on paid acquisition split across search, display, and social.
Their tracking implementation is decent but not perfect. Search conversions are well-tagged. But they run display campaigns with pixels that fire both when the ad loads and when the user completes an action, creating 15% duplicate counting. Social conversion pixels are undertagged because they set up iOS conversion events in 2021 and never updated them for iOS 15 privacy changes, creating a 20% undercount on that channel.
Over six months, here’s what happens:
Search: $1.2 million spend, 2,000 reported conversions, $600 CPA. Tracking is clean. Reality is probably within 2%.
Display: $600,000 spend, 240 reported conversions, $2,500 CPA. But 15% are duplicates. Real conversions are closer to 204. Real CPA is $2,941.
Social: $600,000 spend, 150 reported conversions, $4,000 CPA. But 20% are undercounted. Real conversions are closer to 180. Real CPA is $3,333.
The team looks at this data. Display and social look expensive compared to search. They cut display by 50% and social by 30% over the next six months. They reallocate that $600,000 to search.
Reality: Display has a 2.9x payback. Social has a 1.5x payback (assuming a 5000 ACV). Search has a 8.3x payback. So the reallocation made sense… but only because the team misread the data by 15-20%.
They could have realized that display, while looking expensive, was still 2x payback. Social was marginal but not worth killing entirely. Instead of a proportional reallocation, they could have raised search budgets by 30%, tested product improvements to fix social tracking, and let display run at steady state.
Instead, they treated social as broken and turned it off. Search budgets got expensive. Display got starved. Six months later, overall acquisition cost had risen 12%. They’d wasted the year based on measurement errors that never required sophisticated data science to fix.
Quantifying Your Specific Cost
Pull your Google Ads and GA4 data for the last three months. Look at total spend, total conversions reported, and average CPA. Write these numbers down.
Now run your CRM reconciliation. Pull actual orders, filter for paid source within the last 30 days. Count real conversions. Calculate real spend divided by real conversions.
Compare the two CPAs. If tracking shows $75 CPA but CRM shows $85 CPA, you’ve got a 13% measurement error in your direction. On a $500K monthly budget with 6,666 reported conversions, this error means you’re overstating ROI by roughly $65,000 in perceived performance every single month.

Now consider your attribution model. What percentage of your conversions happen within the same day as the first ad click. If it’s below 40%, your model probably undercounts multi-touch impact. Run a sensitivity analysis. If you shifted 20% of credit from last-click to first-click in your model, which channels would get more budget.
If search gets 30% less credit and awareness gets 30% more credit under a different model, you’re sitting on massive budget reallocations that depend entirely on which attribution story you tell.
The cost isn’t a one-time number. It’s a monthly bleed of misallocated dollars based on bad data. Fix the tracking first. The budget questions become answerable.
